How I Got 40+ Teams to Actually Use Our Design System

A year ago, I was tasked with creating a design system across 40+ product teams. The previous attempt had failed spectacularly—beautiful components that nobody used. I made a promise to myself: this time would be different. The breakthrough came when I stopped thinking about components and started thinking about people. Here's what actually worked: I spent the first two weeks just listening. I sat with developers, watched designers work, and asked: "What's wasting your time?" The answer wasn't what I expected. They didn't need another button variant. They needed consistent form validation patterns because every team was building it from scratch. So that's what we built first. We focused on flexibility over perfection. Instead of rigid components that only worked one way, we built adaptable patterns that teams could customize without breaking the system. When a team needed something different, we treated it as feedback, not rebellion. The documentation became a product itself. Every component had real examples from our actual products, not abstract demos. We showed the code, the edge cases, the accessibility considerations. If a developer couldn't copy-paste and ship in 10 minutes, we improved the docs. We measured what mattered: adoption, not completion. I'd rather have 30 components used by everyone than 100 components used by no one. Every quarter, we tracked which teams were using the system and, more importantly, why some weren't. The result? 85% adoption across teams, 40% faster development time, and way more consistent user experiences. But the biggest win wasn't the metrics. It was watching designers and developers actually choose to use the system because it made their lives easier. That's when you know you've succeeded.
